Data Migration Without the Headaches: A 6-Step Framework

Nearly four in five organizations (79%) say data management is a challenge when moving from SAP ECC 6.0 to S/4HANA, and a third (32%) are not confident in the quality of their data. That comes from the UK and Ireland SAP User Group's 2025 research with Syniti (https://www.sapusers.org/resource/research-paper---data-migration-and-management-for-sap-businesses.html).

Notice what that number is about. Not the software. The data.

The same is true outside SAP. When you move from spreadsheets to Odoo, from one ERP to another, or from on-premise to cloud, your data comes with you. If it has problems, they travel too, and they are harder to fix in a new system than in the old one.

A calm migration is not luck. It is six steps, done in order.

Step 1: Assess and plan

Decide what moves, what stays, and what retires. Check how ready your current systems are. Name an owner for each data area: customers, vendors, materials, finance. This is where surprises are cheapest to find.

Step 2: Profile and cleanse

Measure the quality of your data before you move it. How many duplicate vendors do you have? How many materials are missing fields? How many records are inactive but still live? Fix them at the source, and use matching to catch duplicates people miss.

This is the step that gets skipped, because it is slow and its value is invisible until it is missing. A Precisely and ASUG survey of SAP users calls data quality a critical but often overlooked challenge (https://www.precisely.com/press-release/new-research-reveals-sap-s-4hana-migration-momentum-despite-ongoing-automation-challenges/).

Step 3: Design and map

Decide where each field in the old system lands in the new one, and write the rules down. Business and functional teams should approve the mapping, not only IT. Keep lineage, so you can answer "where did this value come from?" months later.

Step 4: Transform and migrate

Run the migration with repeatable rules, not one-off scripts. Repeatable means you can run it again in the next test cycle and get the same result.

Step 5: Test and validate

Prove that the new system matches the old one. Compare record counts and values before and after the load, and test in stages: development, user acceptance, then production. Finance signs off on balances. Operations signs off on stock and open orders.

Step 6: Go live and support

Have a cutover plan and a rollback option before you begin. Keep audit logs of every step. Plan support for after go-live, because discrepancies appear once real users start working.

What skipping a step costs

  • Skip step 2, and bad data arrives in the new system.
  • Skip step 3, and fields land in the wrong place.
  • Skip step 5, and your users find the problems for you, after go-live.

Five questions to ask before you start

  • Who owns each data area, by name?
  • How many duplicate or inactive records do we have today?
  • What are we leaving behind?
  • How will we prove the new system matches the old one?
  • What is the rollback plan if cutover fails?

If you are moving to Odoo rather than SAP, the same six steps apply.
